Abstract

Purpose

The question of whether and how communication departments contribute to organizational value creation has rarely been addressed in research. Such evidence is crucial, however, as communications compete internally with other functions (e.g. marketing and human resources (HR)) for budgets and staff. This article fills the gap by applying the business model concept, an established approach from management theory and practice, to communication units.

Design/methodology/approach

Based on an interdisciplinary literature review, the authors propose the Communication Business Model (CBM) as a new management approach for communications. To this end, pertinent definitions, frameworks and typologies of business models are analyzed and combined with insights from corporate communications literature.

Findings

The CBM outlines the generic architecture of business models for communication departments. Such models describe the basic principles of how such a unit operates, what services and products it provides, how it creates value for an organization and what revenues and resources are allocated.

Research limitations/implications

The approach stimulates the debate on communication units as objects of observation when researching communication management practices. Further research with appropriate empirical methods is needed to identify and study different types of business models for communications.

Practical implications

The CBM can be used as a management tool to analyze, explain and innovate communication management in organizations. It is a fertile approach for communication practitioners to make the work of their department visible and to position themselves internally and externally.

Originality/value

Transferring a well-known concept from general management to communication management enriches the value creation debate in theory and practice. It allows communication leaders to align their work with organizational goals and make it accessible to top management and other decision-makers in the organization. It also opens up new avenues for research and education.

Abstract

Purpose

Corporate communications is often less successful when it is competing for influence with neighboring functions such as marketing or sales within organizations. This article addresses the internal positioning of communication departments by developing a conceptual framework which helps to understand, analyze and optimize their standing in organizations.

Design/methodology/approach

The research is based on a literature review across several disciplines (e.g. organizational communication, strategic management) and supported by 26 qualitative in-depth interviews with board members, executives and communicators in a global industry company. By combining the theoretical and empirical insights, a framework for positioning communication departments within organizations was developed.

Findings

The framework depicts seven strategies (e.g. expectation and impression management, supporting ambassadors from other departments) and three spheres of influence (organizational integration, internal perceptions and social capital) to strengthen the position of corporate communications.

Research limitations/implications

The conceptual framework has been supported by one case study so far, and future research may further develop and verify it by applying it to a larger number of companies in different industries.

Practical implications

Practitioners can use the framework as an analytical tool to reflect the current situation in their organization and identify opportunities for strengthening it.

Originality/value

This article introduces a novel view in the academic debate about the role and influence of corporate communications. It establishes a framework that helps to identify different drivers and strategies, and lays ground for future research.

Abstract

Purpose

The purpose of this paper is to clarify and demonstrate the core contributions of communication departments to organizational success beyond traditional ideas of messaging or information distribution. The main aim is to develop a better understanding of the different facets of value that the communication function delivers by introducing a distinction between strategic and operational contributions, following established management models.

Design/methodology/approach

The research is based on an extensive literature review at the nexus of communication management and strategic management research and ten qualitative case studies in large, internationally operating German organizations from different industries, combining in-depth interviews and document analyses.

Findings

The newly developed Communications Contributions Framework demonstrates that communications serve the corporation in four strategic and operational dimensions and emphasizes the critical role of communications in reflecting and adjusting organizational strategies, i.e. through identifying opportunities to innovate or securing intangible assets.

Practical implications

The paper outlines different application scenarios for how the new framework can be used in practice, i.e. as a multi-faceted rationale for explaining the impact of communication departments in the language of top management and reporting communication success in the logic of business.

Originality/value

The framework provides the first theoretically and empirically based “big picture” of communications’ contributions to corporate success, designed to lay ground for further discussions both in academia and in practice.

Abstract

Purpose

Why are excellent communication departments actually outstanding? The purpose of this paper is to address this question from a multidisciplinary perspective and identify two different strands of the excellence debate, one from general management and the other from public relations and communication management. Insights from both perspectives are combined in a new approach – the comparative excellence framework (CEF). This framework has been applied in two studies among 3,691 communication departments across Europe. Characteristics of excellence identified in this empirical exercise are described. The results are then matched with insights from the excellence literature to test the plausibility of the new approach.

Design/methodology/approach

A literature survey has been used to identify current excellence approaches and to build the comparative framework. In the empirical part, two subsequent editions of an annual online survey of communication professionals across Europe were used to test the approach. Excellent departments were identified across four dimensions: advisory influence, executive influence, success and competence. Approximately one-fifth of each sample was identified as excellent.

Findings

The study shows that excellent communication departments are not simply better at communication; they are different. The characteristics identified are in line with popular organizational excellence models from management theory. Excellent departments employ different people (more experienced, with higher positions and in more strategic roles); they partner and collaborate more closely with the executive board and other departments in the organization; they base their work on different processes with more listening and research; and they produce more products at the strategic level, like overall communication and messaging strategies. There is also a strong congruence with excellence theory in communication management.

Research limitations/implications

The CEF uses a limited number of variables to distinguish excellent from other communication departments. This is typical for excellence approaches based on benchmarking and self-assessments. It helps to apply such approaches in practice. The empirical testing is based on data collected on one continent (Europe). Further research should employ data from other regions of the world and test whether results vary.

Practical implications

In its pragmatic simplicity, the CEF is a viable tool for practitioners for the assessment of communication department and for establishing a quality control system. It can also guide the development of training and education in communication management.

Originality/value

The paper demonstrates that communication management research fits into a larger stream of research in the field of quality management.

Abstract

Purpose

This paper aims to shed light on corporate practices regarding the integration of CSR into corporate communication in large European companies.

Design/methodology/approach

An e‐mail survey was conducted among large European companies in a total of 14 European countries. The questionnaire focuses on the organization of corporate communication activities, the organization of CSR activities, and the cooperation between the two.

Findings

The authors find that CSR is managed most frequently by CSR departments, but also by communication departments to a small extent. Whichever organization is chosen, the communication departments frequently engage in cooperation with the CSR departments. The more frequently the two cooperate, the more likely they are to have formalised their cooperation. The authors also conclude that the communication department is generally aligned to the strategic management of the organization, whereas this is not always the case for the CSR department.

Research limitations/implications

A limitation of the study is clearly the sample size, which could have been larger. However, corporate policies against survey participation pose an obstacle to large‐scale surveys among companies in general.

Originality/value

The question of whether and how companies integrate CSR and communication responsibilities is an under‐researched area. This paper provides empirical evidence of how large companies manage the two functions in their organizations.

This paper deals with the rationales which prevail in the organisation of the communication function of international companies, ie the reasons which govern this organisation and the principal patterns and underlying conceptions of corporate communication. Beyond the logic or absence of logic in this organisation, one should be able to contribute to knowledge of communication in the following areas: what conceptions (definition) of corporate communication does this organisation manifest? What are the main patterns in the organisation of communication according to business field and to country? Are some better than others? To what extent does this organisation depend on managerial cultures (national culture, culture of the business sector, management style, culture of the company, etc…)? This paper was written from a survey conducted in the chair ‘Communication et Management’ of ESSEC, Graduate School of Management, in 1995. Its results appeared in International Public Relations Review, IPRA, Volume 16, 1995.

Abstract

Purpose

While several extant studies have discussed the strategic importance of investor relations (IR) for listed corporations, few have tried to apply findings from strategic communication research to IR. Therefore, little is known about the planning and evaluation of IR programs, with even less data available on IR's involvement in top management decision-making. The purpose of this paper is to examine research on planning and evaluation practices in German Prime Standard corporations' IR departments.

Design/methodology/approach

The method entailed a survey of 51 heads of IR departments from the largest corporations listed on the Frankfurt Stock Exchange concerning the topic of measurement and evaluation.

Findings

The findings highlight an intermediate stage in the professionalization of the still-emergent IR function. While IR has been established as an independent function with some consideration in strategic leadership, strategic management of the function is still evolving. This study shows that while some form of planning is the norm, IR departments at smaller companies tend to focus more on departmental objectives than on deriving objectives from the corporate strategy. Also, systematic evaluation remains lacking in many smaller companies' IR departments. As a result, IR managers from smaller companies are consulted less frequently during top management meetings on corporate strategy.

Research limitations/implications

This study is based on data collected only from German Prime Standard corporations. While satisfactory in the context of quantitative IR studies, the response rate from the reported survey was only 32%. Furthermore, the average level of strategic IR management among German listed companies actually may be somewhat lower than reported in this paper, as large listed companies are somewhat overrepresented in the sample.

Originality/value

This study addresses an apparent research gap, i.e. to date, little is known about the strategic management of the IR function, especially in a non-US context. This analysis shows that theories and frameworks from strategic communication management can be applied to the IR function.

Abstract

Purpose

This article studies the digitalization of corporate communications and the emergence of communication technology (CommTech). The authors show communicators' expectations regarding digitalization, gauge the current level of digitalization across communication departments and agencies and examine the effectiveness of strategic approaches to manage digitalization.

Design/methodology/approach

The authors conceptualize the phenomenon of CommTech and propose a framework for studying CommTech's emergence and consequences by combining (1) recent theorizing on digitalization in corporate communications, (2) the concept of digital maturity from information systems research and (3) a socio-technical approach to analyze the development of work systems. The authors apply this framework in a quantitative study (n = 2,664) among communication practitioners from 46 countries.

Findings

While digitalization of both communication activities and the underlying support infrastructure is seen as critically important among communicators, a large fraction of communication departments and agencies are still assessed as digitally immature. Further, data reveal the relevance of different (technology, tasks, structure and people) dimensions of digitalization strategies and the influence of such strategies on the digital maturity of communications.

Practical implications

The framework and empirical instruments developed in this study help practitioners to uncover and evaluate the level of digital maturity of communication departments and agencies. This allows to identify current challenges and future opportunities for improvement.

Originality/value

The authors propose a concise definition for the much-debated concept of CommTech and develop a new theoretical framework for understanding CommTech's emergence and consequences in the profession. This empirical work constitutes the first large-scale study on the digital maturity of communication departments and agencies.

Abstract

Purpose

The purpose of this paper is to investigate the moderating effect of employee emotional intelligence on the relationship of intra‐department communications and employee's reaction to organizational change in China.

Design/methodology/approach

Based on the literatures in organizational change, organizational communications and emotional intelligence, the authors derived three hypotheses which were tested with data collected in a large state‐owned enterprise (SOE) in the telecommunication industry. Factor analysis and regression analysis were combined for the hypothesis tests.

Findings

It was found that intra‐department communications positively influenced employee's reaction to organizational change with employees' emotional intelligence moderating the relationship. When employee's emotional intelligence is higher, intra‐department communication has greater positive effect on employee's reaction to change.

Research limitations/implications

With the adopted western measurement scales, this study was unable to reveal the Chinese contextual aspect of organizational communications. As the data were self‐reported, they may have common source deviation.

Practical implications

To foster and maintain employees' positive reactions to change, managers and organizations may consider developing strategies to improve employees' emotional intelligence, so as to embrace future changes.

Originality/value

This is an initial effort in examining the joint effect of intra‐department communications and employee's emotional intelligence on employee's reaction to organizational change. It may lead to additional research on organizational change management.

Abstract

Purpose

This article proposes a theoretical framework that synthesizes the main factors explaining the strategic contribution of communication department to open innovation (OI) processes. Because there is little or no research literature on communication and OI, the purpose is to fill this gap. A literature review and empirical qualitative research were conducted to weigh the significance of the framework in practice.

Design/methodology/approach

An interdisciplinary literature review was necessary to identify the main factors that explain the communication contribution to OI. The analysis of three multinational case studies has helped to enrich the proposed framework. Six semi-structured interviews were conducted with in-company communication managers and innovation managers in order to capture their perceptions.

Findings

Communication emerges as a strategic function with the potential to be embedded in the whole OI process. The main conclusion is that it may play an increasingly central role in enhancing relationships with external partners. Moreover, it enacts its strategic role while facilitating the enhancement of the organization's overall communication capability – that is, trust, transparency and a coherently articulated narrative.

Research limitations/implications

This article has not been designed as a comprehensive overview of the topic, nor it is designed to be statistically representative or generalizable. The study was conducted with the intention of exploring the theoretical and practical contributions of communication department to OI, as well as to raise awareness among scholars and practitioners on this new but neglected topic for research. Its qualitative approach serves to assess the value of the framework proposed, and the key issues highlighted here require further research.

Practical implications

The theoretical framework proposed may enable innovation managers to identify the factors in which the communication function and its practitioners may play a role for facilitating OI processes. Likewise, communication practitioners may find it useful to foster their organizational role and capabilities within these processes.

Originality/value

This article underlines the significant contribution that the communication function may play in OI processes. Research on this topic has been neglected thus far, despite its significance for the competitiveness of companies and the economy as a whole.
